Build Operational Intelligence Around a Decision

A startup does not need more operating data. It needs a faster way to understand the few changes that can alter a customer commitment, runway decision, delivery plan, or critical ownership question. The right place to begin is one decision that repeatedly arrives too late.

Start with a recurring decision

Choose a decision that often arrives after the useful window has narrowed: renegotiating a customer date, resolving a roadmap dependency, changing an allocation, or protecting continuity around a critical owner. State who owns the decision and what becomes expensive if it arrives late.

Map only evidence that can change the decision

List the systems that hold part of the answer, then define what each can contribute. A project tracker may show stalled work, source control a review dependency, a document a changed scope, and a CRM the commitment leadership is trying to protect.

  • What outcome or commitment is at stake
  • Which conditions would materially change the decision
  • Where each condition can be validated
  • What remains uncertain even after the sources are connected

Define the intervention before the signal

Earlier evidence has value only when it creates a meaningful option. Name the action leadership could still take: freeze scope, change ownership, move capacity, renegotiate a commitment, or stop an allocation. If no action would change, the signal may not deserve attention.

Review decision quality, not alert volume
